I love the idea of your starter being not a Pokemon given to you by a respectable Professor, but a random squirrel you found on a table in someone's house. An official game should do it some day.

I feel like the gym badge order rule honestly makes the challenge a bit less interesting, especially if beating the game under those circumstances becomes impossible

I've always thought it would be nice to have a Pokemon game where it doesn't treat you like the main character but instead just like another person just living in this world. And not having a predetermined path you have to take.

This would be a really neat idea for a rom hack. It would be cool if Red actually was walking around and you’d have to battle him if you lock eyes. Kinda like Metroid fusion.

This is such a cool concept and amazingly realised with having it start place within a different city altogether. A shame that it can only be feasible with Saffron and Celadon City though, due to Eevee being the only non-starter Gift Pokémon you can obtain without an extra requirement.

Grab Eevee -> Beat Misty -> get Cut HM from S.S Anne -> Diglett cave to Pewter City -> Use Cut -> Do gym 1 -> complete game as normal Or am I missing something?

Really love this concept! The one advice I have is that it may be easier to follow along with your thought process if you were to visualize the accessible areas and the roadblocks on a map regularly. Right now, your decisions can't quite be followed from the perspective of someone who doesn't know the map

I always had the headcanon that badges dont have a specific order they need to be recieved in. It would make more sense for the lore of the world for a trainer to head to the closest gym. My headcanon is that the trainers you encounter in the beginning of the gym are not there as a barrier to the gym leader, but as a test of your strength so that the gym leader can decide which power level team to use against you. In my headcanon each gym leader has a series of different teams to use based on the power level of the trainer that enters the gym.

Would be nice to have a mod like that and that change the level os the gyms according to the badges that you have, so we could choose how to fight first.
